from a commitment made by email to a task tracked in ClickUp

The challenge

In a fast-moving sales pipeline, a single forgotten task can mean a lost deal. For one mid-size Fintech company, their inside sales reps and account managers were juggling dozens of active conversations, and critical next steps were slipping through the cracks.

The team managed leads, deals, and accounts across Zoho CRM, communicated with their partners through Gmail, and tracked tasks in ClickUp. The problem: action items lived inside email threads, not in the task manager. Reps had to manually create tasks. At 25+ active contacts per rep, things got missed every single day.

On the management side, there was no monitoring in place. No dashboard, no feed, no way to tell whether reps were actually executing on their commitments until a deal stalled. The only option was to ask directly, which doesn't scale and creates friction.

The solution

The project delivered an n8n workflow that runs every hour, on an hourly schedule:

CRM scan: Pulls all assigned leads, deals, and accounts from Zoho CRM, then deduplicates contacts across all three sources
Email retrieval: Fetches unread Gmail messages from the past hour, skipping any already processed in a previous run
AI extraction: Each email is fed to Claude (Sonnet 4.6) with a structured prompt that identifies actionable tasks: deadlines, follow-ups, requests, commitments, and assignees
Task creation: Every extracted task is automatically created in ClickUp with title, description, and context
Management layer: A Slack recap is posted after each cycle summarizing all tasks created, giving managers real-time visibility into pipeline activity

The workflow processes emails one by one and only triggers the recap when at least one task was found. No noise on quiet hours.

The results

Automated extraction reduces manual task creation from email threads
The workflow runs hourly; the case reports email-to-task processing in under 60 minutes
Full pipeline visibility across leads, deals, and accounts in a single pass
Passive monitoring for managers: the Slack feed becomes a live pulse of team activity, no check-ins needed
Peace of mind for reps. They no longer carry the mental load of remembering every commitment made in every thread
Accountability without friction. Extracted commitments become trackable tasks that the team can review

The workflow reduces reliance on memory and gives managers a shared view of extracted commitments. People still review task accuracy and follow through.
